What is a Build-Operate-Transfer Model, and Why It Matters

Typical software agencies thrive on dependency lock-in. Learn how the Build-Operate-Transfer (BOT) structure aligns client incentives with transition readiness.

When early founders hire a software agency, they make a Faustian bargain. The agency builds the code, but they also build unique configuration secrets, deployment credentials, and database runbooks. Over time, leaving the agency becomes incredibly difficult and expensive.

The solution to this dependency trap is the Build-Operate-Transfer (BOT) model. It is an engagement structure where a partner builds your product, operates your infrastructure, and then transfers everything to your in-house team when you are ready.

The Three Pillars of the BOT Model

1. Build

In the Build phase, the partner acts as your engineering team. A senior CTO designs the system architecture, and vetted developers write clean code. All code is committed directly to your repository, ensuring that you maintain complete legal ownership of the IP from day one.

2. Operate

Once the MVP is launched, the partner manages operational maintenance. They configure server monitoring tools, deploy bug fixes, optimize cloud spend, and run routine security patches. During this phase, they compile thorough runbooks and system architecture documentation.

"The Operate phase is not just about keeping the servers running — it is about building the documentation and guidelines that make the final handover successful."

3. Transfer

This is where typical agencies fail. In the Transfer phase, we help you recruit and interview full-time internal developers. Once hired, we pair-program with them to onboard them to the codebase, share server access keys, and step back.

Why the BOT Model Matters for Startups

For early-stage startups, the BOT model offers the speed of an agency with the long-term control of an in-house team. It ensures that you do not face buy-out fees or undocumented code when you scale.

Since 2018, Krunnix has pioneered this transparent transfer process for early-stage founders.
